What competitive mind share now means

In the classical sense, mind share was the percentage of buyers who could name your brand unaided when asked about a category. The measurement was a survey and the unit was a human.

AI mind share is the same shape with a different unit. When a buyer asks the assistant a category question, the answer names a short ranked list. Your share of that list, across thousands of prompts, across every model, is your competitive mind share. The unit is now a model, but the strategic meaning is the same: are you on the list, and in what position?

Why short lists dominate

AI assistants are trained to be useful. A useful answer to a category question is rarely twenty options; it is three to five, briefly described, with reasons. That format is the rule across every major model, and it is the reason competitive mind share concentrates so fast.

Once a model has settled on its short list for a category, breaking in is hard. New brands often appear first in long-tail or niche queries, then in comparison queries, and only later in the canonical short list. Mind share is rarely symmetric. The same brand can be top-three in ChatGPT, unmentioned in Claude, and a sidebar in Perplexity, for the same query, in the same week. The reasons are model-specific: different training mixes, different retrieval policies, different weighting of source types.

Reading mind share from a single model is misleading. The defensible read is the aggregate across all eight models that drive most AI-mediated exposure, weighted by the share of traffic each model accounts for in your category.

How to win it

Three moves matter most. First, own the category definition. The brand that defines the category in plain language, in the first 80 words of its pillar page, is disproportionately likely to be named when the model summarizes the category.

Second, publish balanced comparison pages for your top competitors. Models cite balanced comparison pages even when they end up recommending the competitor, because the page itself is the source of truth. Third, ship one original data piece per year that becomes a quotable statistic. A single sourced number from your own data can be referenced across hundreds of answers over the months that follow.
